(Update) How to Run a Well-Guarded City Gate
Just thought I'd share what I did and how it went when I ran a 16 v 4 (level 5) city guard encounter with the players.
The setup (players)
- They carried one powderkeg with them (dmg 7d6 30ft radius)
- They had an ally NPC plant one secretly
- One player has the MacGuffin and the guards are searching for it with divination magic
- Another player is wanted, as he was the only one who was seen in the previous encounter, the rest were only heard
- Another player readied a smoke bomb
I had 10 of the NPCs in the initiative order (CR 1/4 or 1/8)
- 4 Veterans on horseback
- 4 Guards
- 2 Wolves the guards used for crowd control with their bonus actions
- 2 of the remainder operated the gatehouse portcullis, which cranked down 1/3rd on each of their initiative orders, with the goliath rogue (spell tattoo enlarge reduce) and the rune knight growing large to stop it from closing (I figured they would do this and designed the encounter to give them this moment). Trying to close it on the provoked a strength save, trying to force the gate open required an action Athletics check.
- The remaining 4 served as an environmental "lair" action, shooting a volley of arrows into the courtyard between the two gates on initiative 20, dealing 4d10 damage to anyone in the area (including other guards)
By the end of the combat (it lasted all 4 hours), every single member of the party was in single digits of HP, two of them were knocked out once, and blew almost all of their resources in this desperate struggle to escape, so all in all it worked out pretty good :D

How to run a well-guarded city gate vs my players? (Action Economy)
I have already told the players there is at least 16 guards at the main gate of this medium sized city at any given time with often shift changes. Now I want to run this encounter so it feels overwhelming in scale, but at the same time not feeling unfair (players overwhelmed with action economy) and not feeling boring (players just breeze through the encounter).
My initial idea is have around 6 active combatants then the 10 other soldiers operating as environmental hazards
- Barrage of arrows from crossbowmen
- Raise/lower gate
- Scout running to get more guards
Just wanted to see if anyone else ran an encounter like this and has tips?
